Soft, fluffy bread is not about luck — it comes down to hydration, kneading, and how you handle the dough at each stage. Here is what actually makes a difference.
A wetter dough produces a softer crumb, but it also demands more kneading skill. If your dough feels dry and stiff before you even start kneading, add a tablespoon of water at a time until it becomes tacky but not sticky.
Stretch a small piece of dough gently between your fingers. If it stretches thin enough to let light through without tearing, the gluten is developed enough to trap air and give you a soft, even crumb.
A warm, humid environment helps dough rise evenly. If your kitchen is cool, proof the dough in an oven with just the light on, or cover the bowl with a damp cloth to stop the surface from drying out and forming a skin.
Small changes at each step compound into a noticeably better loaf. Once you get a feel for the dough by touch rather than following the clock exactly, soft bread becomes second nature.
